Ecommerce fulfillment for sports brands: from the click to the customer’s door

How an online order travels through the warehouse, which integrations you need, how to choose packaging and how to prepare for the peaks of launches, sales and Black Friday.

Spanish ecommerce kept growing strongly: €114,812 million and 2,051 million transactions according to the CNMC, Spain’s markets and competition regulator (April 2026), an increase of 20.6%. Behind each of those purchases there is a physical process the customer does not see, but does judge: whether it arrives quickly, whether it arrives in good condition and whether the size is the one they ordered. That is fulfillment: everything that happens between the click and the delivery.

This guide walks through it step by step from the point of view of a sportswear, footwear or sports equipment brand.

The order flow, step by step

  1. Order entry. The online shop sends the order to the warehouse system automatically, with the address, products and shipping service.
  2. Stock reservation. The system checks that units of each SKU are available and reserves them so they cannot be sold twice.
  3. Picking. The operator collects the units from their location, guided by the system and validating each barcode.
  4. Packing. The right box or mailer bag is chosen, branded material is added if there is any, and the parcel is sealed.
  5. Labelling and dispatch. The carrier label is generated and the parcel moves to the outbound area.
  6. Tracking. The tracking number is sent back to the shop and the customer receives a notification.

Each step is an opportunity for an error or a delay. The difference between good and bad fulfillment lies in those steps being automated where possible and validated where not.

Integrations: nobody should copy orders by hand

If orders are passed to the warehouse by email or in a spreadsheet, errors are only a matter of time. The minimum:

  • Online shop (Shopify, WooCommerce or another platform): orders flowing to the warehouse, and stock and tracking flowing back.
  • Transport: automatic label generation, ideally with the option of using your own carrier rates.
  • API for cases that standard connectors do not cover: ERP, marketplaces or in-house systems.

Also ask what happens when you change or cancel an order after it has been sent to the warehouse: this is where poorly built integrations fail most often. More on the technical side in our logistics software.

Packaging: protection, image and cost

A technical T-shirt travels well in a mailer bag; trainers need their own box inside another one; a helmet or a padel racket calls for a rigid box and protection. Choosing the right packaging prevents damage and also reduces shipping costs, which usually depend on volume as well as weight.

ProductUsual packagingRisk if chosen badly
Technical textilesMailer bag or small boxPaying to ship empty space
FootwearOriginal box inside a shipping cartonDamaged product box: a return or a discounted sale
Rigid or bulky equipmentClose-fitting box with void fillKnocks and breakages
Bundles and giftsBranded box with insertsA poor unboxing experience

Ask how packaging is charged (per order or per type of box), whether custom packaging is priced differently and whether bundles or inserts are charged per unit or per hour.

Peaks: launches, Black Friday and sales

In sport, volume is not flat. A collaboration launch can concentrate a month’s worth of orders into a single morning, and November and January put pressure on any warehouse. To stop the peak turning into delays:

Before

  • Share with the warehouse a forecast of orders per day and the date the sale opens.
  • Send the stock early enough for it to be received, counted and put away before opening.
  • Make sure there is enough packaging material for the expected volume.
  • Prepare bundles or kits in advance if the launch includes them.

During

  • Track orders received, picked and dispatched in real time.
  • Prioritise by shipping service if there are express orders.

After

  • Get ready for the wave of returns and size exchanges that arrives a few days later.

Check the contract too: some providers apply peak-season surcharges. There is nothing wrong with them existing; what matters is that they are in the rate card and that you know when they kick in.

What good fulfillment measures

According to 2025-2026 industry indices, 53% of brands value speed together with delivery visibility, and 69% require real-time visibility of their stock. Translated into indicators worth tracking every week:

  • Orders dispatched versus orders received each day.
  • Picking errors (wrong unit, size or colour).
  • Transport incidents and damage.
  • Inventory discrepancies in stock counts.
  • Cost per order, separating handling, packaging and transport.

What to ask your fulfillment provider for

  • Native integration with your online shop and your carrier, or an API.
  • System-guided picking validated by scanning each unit.
  • Stock by SKU, size, colour and status visible in real time.
  • Packaging suited to each product family, at a known cost.
  • A written peak plan and published peak-season surcharges, if any.
  • Integrated management of returns and size exchanges.

Frequently asked questions

What is ecommerce fulfillment?

It is the set of operations from the moment an online order comes in until it reaches the customer: receiving and storing stock, picking, packing, shipping and, often, returns.

Do I need to integrate my online shop with the warehouse?

Yes, as soon as you have a minimum volume. Integration avoids copying orders by hand, updates the stock in your shop and sends the tracking number back to the customer without anyone having to step in.

How do I prepare for a high-volume launch?

Share the forecast and the date with the warehouse, send the stock with enough margin for it to be received and put away, secure the packaging and prepare bundles before the sale opens. During the peak, track orders in real time.

Can I use my own branded packaging?

Usually, yes. Ask how it is stored, whether there is a handling charge and what happens if it runs out. See also logistics for sports brands.

What happens to returns after Black Friday?

They arrive over the following days and weeks, with many size exchanges. It is best to have the process sorted before the peak: we explain how in reverse logistics and size exchanges.
